What software project rescue means

Software project rescue is when a new team takes over a project that is failing, stalled or abandoned, works out what can be saved, and delivers a working product. It is different from ordinary development because the first job is diagnosis. Nobody can give you an honest price or date until they have read the code and understood how the project got here.

The projects we are asked to take over have usually failed for ordinary reasons. The team kept changing. Nothing was written down. Progress reports said green until the week of the deadline. Very few fail because the technology was too hard, which is good news, because those causes can be fixed.

Rescue it, or start again?

This is the first question every client asks, and the answer comes from the audit. We look at whether the architecture can carry the product you want, how much of the code is tested or testable, and whether the data model is sound. A shaky interface on a sound foundation is worth rescuing. A polished interface on a broken data model often is not. You get our recommendation in writing, with the evidence, and the decision stays yours.

Taking over from another vendor

A clean handover makes the rescue faster and cheaper. Before you end things with your current developer, try to secure these, in this order:

  1. Admin access to the source code repository, with its full history.
  2. Ownership of the cloud, domain, app store and third-party service accounts. They should be in your company's name, not the vendor's.
  3. Credentials, API keys and environment settings for every environment.
  4. A current database backup, plus whatever documentation and design files exist.

If the relationship has already broken down and you have none of this, contact us anyway and we will work out what can be recovered. Not sure how much trouble your project is in? Our free 10-point risk checklist takes five minutes and gives you a written report.

A rescue we completed

An algorithmic trading platform, taken over mid-build

A client was building a large algorithmic trading platform. Their previous developer got stuck on order execution timing, which had to be accurate to the millisecond, and then left the project.

We took over the codebase, reached the execution-time accuracy the platform needed, and finished the build. It is live and running in production today.

The platform is private and our clients are confidential, so there is no name or link to share here.

Frequently Asked Questions

How quickly can you respond to a failed project emergency?

We provide emergency response within 48 hours. Our dedicated rescue team will conduct a complete project audit and provide an action plan within the first week.

What if you can't fix our failed project?

We offer a no-fix, no-fee guarantee. If we cannot successfully rescue your project, you don't pay for our services. This is our commitment to your success.

How do you prevent the same issues that caused the original project failure?

Most failed projects we take over share the same causes: the team kept changing, nothing was documented and nobody reported progress honestly. So we fix those first. You get one team for the whole project, documentation written as we go, daily progress reports and quality checks before anything ships.

Can you take over projects from other vendors?

Yes, we specialize in vendor transitions. We audit the existing code, write the documentation that is missing, and tell you plainly what can be kept and what has to be redone before we continue development.

Who can rescue a failed software project?

A team that did not build it, which is the point. Lionasys Technologies takes over software, AI, IoT, mobile and game projects that have stalled with another vendor or an in-house team. We start with an independent audit of the code and the plan, because the people who built something are rarely the right ones to judge whether it can be saved.

Do I have to start my project again from scratch?

Usually not. Most stalled projects have more usable work in them than their owners fear. After the audit we sort the codebase into three piles: keep, repair and replace. A full rewrite is only recommended when repairing would cost more than rebuilding, and we show you the reasoning either way.

What if my previous developer will not hand over the source code?

Check your contract first, because in most agreements you own the code you paid for. We help you ask for the right things: repository access, cloud and app store accounts, credentials, and any documentation. If the code truly cannot be recovered, we can often rebuild from the running application, the database and the designs, and we will tell you honestly what that costs.

How much does it cost to rescue a software project?

The audit is free. Rescue work starts from $750, and the final price depends on the size of the codebase and what the audit finds, which is why we do not quote before it. The audit ends with a written recovery plan that has a fixed price and timeline, and you are free to take that plan elsewhere. Under our no fix, no fee guarantee you do not pay for the rescue if we cannot deliver it.

How long does a project rescue take?

The initial audit takes one to two days and the recovery plan three to five. Your dedicated team is in place within about a week. The rescue itself typically runs from two to twelve weeks, depending on how much has to be repaired or replaced.

What types of failed projects can you rescue?

We rescue AI/ML projects, IoT implementations, mobile apps, web applications, enterprise software, game development projects, and custom software solutions across all industries.
